The early days of AI governance: when every tool is a risk—and an opportunity

In the early stages of AI adoption, startups face fragmented tools, hidden risks, and unclear data ownership. While free AI tools boost productivity, they also expose valuable IP. Selectively funding corporate AI accounts for key roles protects critical assets without halting experimentation. Founders must balance security, innovation, and team engagement to ensure AI adoption happens on their terms—not at the expense of control.


In the earliest phases of building a company—especially one scaling into AI—there’s a moment every founder faces. You look around and realize your entire team is fragmented across dozens, maybe hundreds, of tools you don’t control. Some of them are AI-enabled. Some are connected to company data. Some are built on free plans with weak security or vanishing limits. Almost none are owned by the business itself.

For a Crownliner, this is the moment when AI governance becomes real. It starts innocently enough. Your designers use image generators. Your marketing team runs content through AI copy tools. Your engineers lean on copilots and code checkers. Your operations team experiments with AI spreadsheets or workflow optimizers. At first, it’s exciting—the productivity boost is real, the cost is zero, and everyone feels ahead of the curve.

But the deeper reality is this: you don’t know what data is flowing where. You don’t know what tools your IP is being funneled into. You don’t own the accounts, the histories, or the outputs. And if a worker leaves—or worse, uploads proprietary work to the wrong platform—you have little recourse.

So the question emerges: how much control do you really need? For a cash-strapped startup, blanketing every tool with corporate licenses feels impossible. The free tier of AI tools provides enormous value—sometimes as much as paid accounts—and for many users, that’s enough. But where there’s valuable IP at stake—code, finance, core product work—the risks multiply fast.

That’s why I made the decision to selectively fund corporate-owned AI accounts for key roles. Developers, accountants, senior operations—anyone contributing to the structural IP of the company now works inside secured, business-owned AI environments. It’s a budget tradeoff, but it’s essential.

Interestingly, this process also surfaced another insight: your free-tier users reveal who’s experimenting, and who’s not. If someone isn’t bumping up against the limits of the free layer, they may not be engaging AI deeply at all. That’s not inherently bad—but it tells you where to encourage, train, or push adoption more aggressively.

In these early days of AI governance, it’s not about control for control’s sake. It’s about knowing where your risk sits, where your value lives, and where your people stand in this evolving AI landscape.
