OGAO: The decision cycle I’m building into the Ragsdale Framework
Decision cycles have long been central to management theory—Deming’s PDCA, Boyd’s OODA, and others show how feedback loops drive performance. But these models remain conceptual, requiring culture and discipline to implement. The Ragsdale Framework for Autonomous Organizations (RFAO) introduces OGAO (Opportunity, Goal, Action, Outcome), a software-native decision circuit designed to be captured invisibly in the flow of work. By treating decisions as the atomic unit of progress, OGAO creates measurable organizational health, enables AI to provide parameterized feedback, and lays the foundation for autonomization. This blog previews how Kaamfu encodes OGAO, turning philosophy into operational reality.
Decision cycles are everywhere in management theory. Some noteworthy examples are Deming’s PDCA, Boyd’s OODA, and more. They all underline an essential truth: performance improves when judgment and action are turned into repeatable loops with feedback. These have produced incredibly powerful results in their respective domains and deserve appreciation for showing how repeatable feedback loops can transform performance.
But as I’ve been building out the Ragsdale Framework for Autonomous Organizations (RFAO) inside of living software, I’ve realized we need a new kind of decision cycle. One that isn’t just conceptual, but deeply embedded into the software itself. It can’t take the form of cumbersome forms or questionnaires that slow people down. It must be invisible enough that human workers flow through it naturally, yet concise enough that every one of them can be captured as structured data.
Why? Because in the emerging world of human-AI organizations we need a standardized way to measure progress. And given that decisions are embedded in every opportunity, goal, action, and outcome, that makes them a viable candidate for the fundamental unit of measure of organizational health and performance. Therefore, if we can capture decisions reliably without alienating the user with friction like extra clicks, taps, or redundant confirmations, then we gain a universal framework for tracking organizational health. I believe that decisions are the atomic unit of progress.
This also raises a related question: if organizational health ultimately comes down to decision volume and quality, how many of our intellectual cycles are wasted on unproductive decision-making? For example, if I have to spend ten separate decision cycles just to decipher the pricing plan for a software solution my company wants to adopt, that is a kind of decision tax, which is a hidden drag on organizational velocity.
My working theory is that we must capture decisions cleanly in the natural flow of work if we want to gauge progress toward autonomization, the ultimate destination of the modern organization. That’s why, in the Ragsdale Framework for Autonomous Organizations (RFAO), I’ve defined a new core decision loop: OGAO — Opportunity → Goal → Action → Outcome.
This post is an exploratory walk-through of why OGAO is different from others, how it would function inside the RFAO, how it can be integrated into a practical commercial application (Kaamfu), and what I’m still refining as I finalize it for inclusion in the framework. This will serve as a preview for a companion paper on how we’re encoding OGAO into Kaamfu.

Why OGAO?
According to the RFAO, organizations are groups of people making decisions in pursuit of shared goals. As mentioned above, decisions are the atomic unit of progress. Every opportunity is a decision to recognize, every goal is a decision to pursue, every action is a decision to execute, and every outcome is a decision to evaluate. When we treat decision flow as the core unit of measurement, we can stop optimizing fragments and start optimizing the living whole.
Unlike OODA, PDCA, or many of the other popular decision cycle philosophies, OGAO is intentionally software-native. Those earlier models are perfect for specific contexts, but they were designed as mental models or management heuristics. They require translation into practice through training, discipline, and culture. OGAO, by contrast, is designed to live directly and invisibly within a unified software environment with the smallest possible burden on the human. A decision framework that interrupts flow with forms, questionnaires, or additional approvals is self-defeating. OGAO has to be nearly invisible to humans, surfacing only when needed, while remaining structured and concise enough for AI to interpret, standardize, and act upon in real time.
That’s what makes OGAO different: it isn’t just another philosophy about how people should think. It is a practical decision loop engineered to be encoded, instrumented, and accelerated inside useful software so that humans and AI can operate on the same flow of work.
The Four Points of OGAO
Before comparing OGAO to other cycles, it’s worth defining the four points clearly and the decisions that live inside each one. These aren’t abstract categories—they are the recurring decision junctures that make up the heartbeat of every organization.
- Opportunity — Recognition Decisions. An opportunity is the moment of recognition: something has changed or could change and present value. It may be a new market opening, a customer complaint, a looming compliance deadline, or even a pattern hidden in the data. The decision here is: Do we acknowledge this? Do we treat it as signal or noise? Recognizing opportunities consistently is harder than it looks. Too few, and the organization becomes blind. Too many, and it drowns in noise. A healthy decision system captures these recognitions without overloading the people doing the work.
- Goal — Intent Decisions. A goal is the translation of recognition into intent. It answers: With this opportunity, what will we pursue, why, and by when? This is where scope, constraints, and standards are set. The decision here isn’t just “what to do,” but also what not to do. A good goal converts diffuse recognition into focused direction. Goals that are vague, misaligned, or lacking sponsorship create drag across the entire flow. This is why, in the RFAO, goal quality is treated as a measurable attribute of organizational health.
- Action — Execution Decisions. Actions are where intent becomes effort. The decisions here include: Who will do what? In what order? With which resources? They also establish accountability: How will we know if the action was carried out? Unlike simple to-do items, actions in OGAO are always linked back to the goals they serve and forward to the outcomes they are meant to generate. The richness of this linkage is what allows AI to orchestrate sequences, balance workloads, and prevent waste.
- Outcome — Evaluation Decisions. Outcomes close the loop. The decision here is: What happened, and what does it mean? Did the action generate the intended value? Did it produce unintended consequences? Was it worth the effort? Outcomes aren’t just about verification—they generate new knowledge that either reinforces the current trajectory or creates fresh opportunities. This is where feedback becomes fuel for the next cycle. If outcomes aren’t captured, decision flow collapses into guesswork, and acceleration stalls.
The crucial distinction is that decisions occur at every point in the OGAO decision cycle. An opportunity is a decision to see. A goal is a decision to intend. An action is a decision to execute. And an outcome is a decision to interpret, learn, and identify new opportunities. Treating OGAO as an enforceable and measurable decision circuit and not just a process checklist is what allows organizations to accelerate their progress and, ultimately, move toward autonomization.
How OGAO Differs From Legacy Cycles
Most decision cycles were created for a different era. They emphasize iteration and learning, but they were built with individual actors or small teams in mind. OODA was designed for fighter pilots in combat. PDCA was built for quality control on factory floors. They are elegant, but they don’t address the complexity of today’s distributed, AI-infused organizations. OGAO does.
- The first difference lies in the unit of analysis. PDCA and OODA study the behavior of individual actors: how a manager iterates through a problem, how a pilot reacts to an opponent. OGAO looks at decision flow across an entire system. People, artifacts, AI agents, and time are all part of the circuit. The focus shifts from “How fast can one actor iterate?” to “How well is the organization making decisions?”
- Second, there is the question of embodiment. Legacy models are largely cultural or procedural. They live in management training programs, posters on walls, or the habits of disciplined operators. OGAO is different because it is encoded directly in software. Each point – opportunity, goal, action, outcome – is treated as a first-class object. That means the loop produces a structured dataset by default that AI can measure and analyze for insights.
- Third, OGAO is designed for scale and orchestration. In older cycles, “action” often meant a single person taking a step. In modern organizations, actions are almost always interdependent, distributed across people, teams, and digital services. OGAO recognizes this reality and treats action as orchestration. It assumes distributed execution, dependency management, and continuous visibility, all captured as part of the loop.
- Finally, OGAO is tied to a trajectory of maturity. In the RFAO, the loop is not static. It evolves as the organization moves from Alignment to Acceleration to Autonomization. At first, OGAO provides structured visibility into fragmented effort. Over time, AI begins to provide predictive guidance within the decision cycle. Eventually, in autonomization, the loop itself becomes machine-coordinated under human direction, with leaders focusing on vision while the system handles orchestration at scale.
This is the fundamental difference. Other cycles were designed as mental models to help people think better. OGAO is designed as a system model to help organizations move better, faster, and more coherently in partnership with AI.
OGAO Across the RFAO Phases
The OGAO circuit is not static. Its power is that it matures alongside the organization as it progresses through the phases of the RFAO. Each phase changes how opportunities, goals, actions, and outcomes are recognized, captured, and orchestrated.
- Phase 0: Pre-Alignment. In the early stage, opportunities, goals, actions, and outcomes all exist, but they are scattered across email threads, spreadsheets, chat messages, and disconnected tools. Nothing ties them into a single loop. As a result, signal quality is low: leaders lack a coherent view of what decisions are being made, and AI pilots often fail because the data is fragmented or incomplete. At this stage, OGAO exists in practice, but it is invisible and unmeasured.
- Phase 1: Alignment. The breakthrough comes when all four points are captured inside a unified work environment. Instead of decisions disappearing into silos, they are logged as structured events in the same place where people are already working. Opportunities, goals, actions, and outcomes become traceable across the loop. This makes the circuit visible and measurable for the first time. Alignment should immediately increase speed, but more importantly it raises visibility, consistency, and accountability, the foundation required for reliable acceleration.
- Phase 2: Acceleration. Once the OGAO loop is reliably captured, AI can begin to enrich it. Opportunities can be surfaced before they are obvious to human judgment. Goals can be checked for clarity, alignment, and feasibility. Actions can be sequenced intelligently, dependencies highlighted, and workloads balanced. Outcomes can be evaluated not just in isolation but against standards, benchmarks, and history. At this stage, the loop shifts from being reactive to being predictive. Decisions move faster, quality improves, and the organization gains a sense of rhythm and foresight that was missing before.
- Phase 3: Autonomization. At maturity, orchestration itself becomes continuous. AI doesn’t just enrich the loop; it actively coordinates decisions across the organization. Opportunities are scanned, goals are refined, actions are dispatched, and outcomes are evaluated in real time, all within the unified work environment. Human leaders remain firmly in control, setting vision, strategy, and oversight thresholds, while the system manages the execution flow beneath those thresholds. Autonomization is not about removing people; it is about elevating them. Leaders focus on the horizon, while the OGAO loop keeps the organization aligned and accelerating in the background.
In the end, OGAO is more than just another decision cycle. It is a circuit designed to live inside the real flow of work, where decisions happen constantly and often invisibly. By capturing and structuring those decisions without burdening the people making them, we create the conditions for alignment, acceleration, and eventually autonomization. The promise of OGAO is that it transforms decision-making from an abstract management philosophy into a measurable, software-native system that allows humans and AI to operate on the same loop, building organizations that move faster, learn continuously, and scale intelligently.
Measuring Decisions at Every Point
If decisions are the atomic unit, then measurement must be specific to each stage in the OGAO cycle. The intent is not to drown in vanity metrics or dashboard clutter, but to instrument the health of decision flow in a way that is both practical and actionable.
Measurement matters because without shared, structured data, feedback collapses into anecdotes and debates. Leaders argue about what “seems” to be happening rather than what actually is. With measurement, we gain compounding insight: not only can we track current performance, but we can learn systematically across cycles, building repeatability and foresight into the organization.
Opportunity. Opportunities are notoriously slippery. Measuring them requires discipline because they often appear as weak signals, offhand remarks, or patterns in the data. Useful metrics might include:
- Volume by source: How many opportunities are being surfaced, and from where? Are they bubbling up from frontline workers, customers, AI models, or external market inputs?
- Time-to-recognition: How quickly do we notice shifts in risk or value? Long delays often mean blind spots.
- Opportunity quality scores: A simple framework for rating signal strength, relevance, and potential value.
- False-positive/false-negative rates: How often do we chase mirages, and how often do we miss real opportunities?
- Blind spot analyses by domain: Which areas of the business are systematically under-represented in opportunity flow?
These metrics help ensure the organization sees enough of the field without drowning in noise.
Goal. A weak goal contaminates the rest of the circuit. Metrics here focus on clarity, alignment, and durability:
- Clarity/completeness scores: Does the goal state what will be achieved, by when, and under what constraints?
- Alignment to higher-order goals: How well does this goal contribute to broader organizational objectives?
- Sponsorship level: Who is backing the goal, and at what authority tier?
- Time-to-goal: How quickly are opportunities being converted into explicit goals?
- Drift/creep indicators: How often are goals shifting mid-stream, and why?
- Cancel/pause/withdraw rates: What percentage of goals are abandoned, and what does that say about initial framing?
Measuring goal health ensures intent is solid before energy is spent.
Action. Actions are the most visible and traditionally the most measured, but measurement here must go beyond task completion:
- Lead time and cycle time: How long does it take to start and complete actions once a goal is defined?
- Accountability density: Are clear owners assigned, or are actions floating in shared responsibility?
- Dependency load: How interlinked are actions, and where are the bottlenecks?
- Work-in-progress limits: Is the system overloaded, or are actions balanced across teams?
- Rework rates: How often do actions have to be redone, and why?
- Quality-of-service adherence: Are actions executed to the defined standard, or is quality being traded away for speed?
These measures diagnose whether execution is efficient, disciplined, and sustainable.
Outcome. Outcomes close the loop and transform experience into insight. Metrics here reveal whether the organization is learning as well as delivering:
- Value realization vs. intent: Did the outcome actually achieve what the goal promised?
- Lag to verification: How quickly are outcomes validated after actions are completed?
- Impact radius: How far did the outcome ripple—team level, department, organization, or customer?
- Variance from forecast: Were predictions accurate, or do models need recalibration?
- Insight yield: How much usable knowledge was extracted per unit of work?
Capturing outcomes ensures the loop is not just about activity, but about creating value and improving foresight.
Putting It Together
In short, these measures turn OGAO from a static diagram into a diagnostic lens. They show where decision flow stalls (opportunities not being recognized, goals stuck in limbo), where it leaks (actions detached from intent, outcomes not verified), and where it deceives (false positives, misaligned goals). Equally important, they highlight where the system is flying—fast recognition, crisp goals, disciplined execution, and outcomes that consistently generate new opportunities.
This is how OGAO becomes more than a philosophy. It becomes a measurable operating circuit for the modern organization.
A Concrete Micro-Example
The best way to understand OGAO is to see it at work in a familiar scenario. While strategy discussions and boardroom debates get the spotlight, the real test of any decision framework is whether it improves the everyday flow of work. Customer churn is a perfect case: it is common, measurable, and full of opportunities, goals, actions, and outcomes that must be connected if the organization is to improve.
To see OGAO in practice, let’s walk through how a churn problem might move through the circuit.
- Opportunity. A spike in churn risk among mid-market accounts is identified by the system. AI surfaces a pattern in usage data and support tickets: customers in a specific segment with annual recurring revenue (ARR) above $50k are disengaging at a higher-than-expected rate. This recognition itself is a decision point: do we treat this as a material risk worth acting on, or as noise? In this case, leadership decides it’s worth pursuing.
- Goal. The recognition is translated into intent. A goal is created: “Reduce predicted churn in Segment M by 30% within 90 days, prioritizing accounts with ARR ≥ $50k.” This sets scope, timeframe, and constraints. Sponsorship is assigned at the VP of Customer Success level, ensuring authority to drive cross-team work. Clarity is high: the goal states what will be achieved, by when, and under what conditions.
- Action. Execution decisions follow. Rather than leaving it to ad hoc firefighting, AI sequences a coordinated plan: customer success reviews for at-risk accounts, value mapping sessions to reinforce adoption, and proactive contract risk scans. Actions are routed to the right account owners, work-in-progress limits are applied to prevent overload, and lag times are monitored. Every action remains tied back to the churn-reduction goal, making accountability visible at all times.
- Outcome. Ninety days later, net revenue retention has lifted to 109% in the target segment. The churn reduction goal is verified as achieved. At the same time, evaluation reveals a deeper insight: adoption of Feature X is consistently lagging among mid-market accounts, contributing to the earlier churn risk. That insight is logged as a new opportunity to improve onboarding journeys, feeding directly into the next OGAO cycle.
This example is intentionally mundane. Churn analysis and customer engagement workflows are not exotic strategy problems; they are everyday operational realities. And that is precisely the point. OGAO must be banal and universal enough to govern daily work at scale, not just a framework reserved for annual planning retreats. By making even these routine decisions visible and measurable, organizations gain a living circuit that compounds value over time.
Encoding OGAO in Software (Kaamfu Preview)
I’ll publish a separate, detailed paper on this, but here’s a preview of how we’re encoding OGAO directly into Kaamfu’s unified work environment.
The guiding principle is simple: every event in the system must “know” which point of OGAO it belongs to. If an opportunity, goal, action, or outcome can’t be classified, then the circuit breaks and the signal is lost. By grounding all work inside this circuit, Kaamfu ensures decisions never disappear into silos or free-form text.
- Native objects for each point. Opportunities, Goals, Actions, and Outcomes are not vague categories or loose labels; they are first-class objects in the system, each with its own schema, states, and relationships. This makes decision flow explicit and queryable rather than implicit and interpretive.
- Decision journaling.Every object carries its decision rationale, authority, and constraints in a compact, structured format. Instead of burying reasoning in scattered chat logs or forgotten documents, Kaamfu captures why a decision was made, who sponsored it, and under what conditions. But it goes further: each decision effectively becomes a story on demand. Users can pull up the full narrative of any opportunity, goal, action, or outcome—complete with links to related artifacts, conversations, approvals, and data sources. This transforms decisions from isolated entries into living stories that can be recalled, audited, and analyzed without creating friction for the user.
- Standards and playbooks. Reusable goal and action templates embed organizational standards directly into the flow of work. They clarify who can create or sponsor which kinds of goals, what quality criteria must be met, and how compliance is checked. Playbooks transform “best practice” from static documents into living, enforceable patterns that AI can reinforce.
- Orchestration layer. In Kaamfu, “action” is not just a checkbox: it is a coordinated plan. The system encodes sequencing, routing, dependency handling, and work-in-progress limits. This orchestration layer prevents overload, reduces bottlenecks, and ensures that execution remains tied back to goals rather than drifting into disconnected activity.
- Evaluation hooks. Every outcome object includes built-in mechanisms for verification, scoring, and learning capture. Once an outcome is verified, Kaamfu can automatically generate new opportunities based on the insights gained. This ensures that the loop doesn’t just close but feeds forward into the next cycle.
- Signal spine. All of this is stitched together by a live signal feed that binds the loop in real time. Leaders and AI supervisors can see decision flow across Position levels (L1–L10) and through both Inline (internal) and Outline (external) transmissions. This creates continuous visibility without requiring constant manual reporting.
Taken together, these design choices make OGAO measurable by default and governable at scale. Instead of relying on after-the-fact reporting, Kaamfu encodes the circuit into the flow of work itself. This is exactly what organizations need if they hope to move beyond alignment into acceleration and, ultimately, autonomization.
Giving AI “Rails”: The Decision Feedback Model (DFM)
One of the biggest challenges with AI in organizational contexts is inconsistency. Raw AI feedback is famously unpredictable—it can vary from session to session, swing in tone, and shift in reasoning depending on phrasing or context. That volatility is unacceptable in environments where decisions must be explainable, auditable, and comparable over time.
In Kaamfu, AI doesn’t operate as a free-floating advisor. It operates within parameters. These parameters constrain and shape AI reasoning so its feedback is contextual, consistent, and measurable. I am tentatively calling this the Decision Feedback Model (DFM).
The purpose of DFM is simple: we don’t ask AI to “be smart.” We ask it to reason inside the frame we define: our goals, standards, roles, constraints, and time horizons. That makes its output useful not only in the moment, but across the entire OGAO loop, because every piece of feedback can be traced, scored, and compared.
- Context parameters. Every decision exists in context, and Kaamfu encodes this directly: Position level (L1–L10), domain, scope of control, time horizon, and risk class. AI feedback for a frontline worker on a short-term task should look very different from feedback for a CEO making a multi-year investment decision.
- Intent parameters. DFM ties AI reasoning to the specific OGAO point involved (opportunity, goal, action, outcome). It also frames desired outcome classes such as whether success means quality, throughput, value, or another metric. Acceptance criteria define what “good” looks like, ensuring AI aligns its recommendations to the right intent.
- Constraint parameters. Every decision carries boundaries. DFM makes these explicit: budget ceilings, time limits, quality thresholds, dependency caps, and compliance rules. AI must reason inside these limits rather than inventing unconstrained possibilities.
- Standards parameters. To reinforce organizational discipline, each OGAO point comes with required artifacts, definitions of “done,” and auditability criteria. For example, a goal must include a timeframe, sponsor, and success measure. By binding feedback to standards, AI nudges decisions toward consistency without burdening coworkers and supervisors with manual policing.
- Authority parameters. AI should not blur lines of control. DFM encodes what the AI may decide on its own, what it may only recommend, and what requires human sign-off. This keeps the balance between acceleration and accountability, ensuring AI speeds up work without undermining trust.
- Signal parameters. Finally, DFM specifies reporting: what must be logged, who must see it, and when. Feedback becomes part of the continuous organizational signal rather than a private exchange. This guarantees visibility and prevents AI from creating shadow workflows.
Example: AI Feedback Within DFM Parameters
L3 Manager (Goal setting): A department lead creates a goal: “Improve response time on support tickets by 20% in 60 days.”

AI Feedback (within DFM): “This goal is clear and time-bound. Consider adding a quality measure (customer satisfaction) to balance throughput. Budget impact is minimal, but dependencies exist on IT support capacity.”
L7 Executive (Goal setting): A VP drafts a goal: “Expand into APAC market within 18 months.”

AI Feedback (within DFM): “This is a strategic goal with high risk exposure. Recommend linking to company-level revenue objectives, defining success criteria in ARR, and establishing regional compliance constraints. Requires explicit CEO sponsorship.”
The difference isn’t in AI “creativity”—it’s in the parameters. DFM ensures that feedback scales with position level, scope, and constraints, making it contextual, reliable, and auditable.
Why does this matter? In short, DFM gives AI rails. It turns AI from a novelty tool into a predictable collaborator, one whose guidance is shaped, scoped, and consistent across time and teams. Because feedback is always tied to parameterized OGAO contexts, it can be analyzed historically, compared across roles, and improved iteratively. This ensures AI does not replace human judgment but reinforces it—accelerating decision flow while keeping humans firmly in control.
How OGAO Changes Leadership Work
The ultimate test of any framework is not whether it produces elegant diagrams but whether it changes the day-to-day reality of leadership. When OGAO is visible, measurable, and parameterized, the nature of leadership work itself begins to shift.
- Leaders no longer spend their days chasing fragments of information, triangulating from half-updated dashboards, or relying on anecdotes from managers. Instead, they can see decision flow directly. This frees them to focus on shaping intent: clarifying opportunities worth pursuing, setting strategic goals, and defining the oversight thresholds where human judgment must remain. Leadership becomes less about “finding out what is going on” and more about “deciding what must be true next.”
- Managers move from being task dispatchers to becoming orchestrators of flow. Instead of pushing assignments down the line, they manage constraints by balancing dependencies, monitoring work-in-progress limits, and ensuring that actions remain tied to goals. Their role becomes less about micromanaging individuals and more about tuning the system so that decisions move smoothly through the loop.
- Teams gain clarity on why their work exists and how it will be judged. Actions are never free-floating; they are always linked back to a goal and forward to an expected outcome. Workers no longer wonder if their effort matters—they can see its place in the circuit. This not only increases accountability but also boosts engagement, because purpose is visible in real time.
- AI becomes a governed accelerant rather than a novelty or threat. With rails provided by the Decision Feedback Model, AI reliably reinforces decision flow: surfacing opportunities earlier, checking goal clarity, sequencing actions, and verifying outcomes. It raises the floor by ensuring baseline consistency and speed, while the ceiling of human judgment continues to rise. AI is not replacing leaders but enabling them to operate at a higher altitude.
In short, OGAO redefines leadership work from reactive coordination to proactive orchestration. It shifts attention away from chasing information and fixing breakdowns, and toward shaping intent, tuning flow, and elevating human judgment.
Open Questions I’m Working Through
This is still live research and engineering. Here are the questions on my desk as I finalize OGAO for the RFAO and encode it in Kaamfu. Before the list, a quick note on why I’m sharing these: rigor grows in the open. If you build systems, your critiques will help make this stronger.
- Granularity of “Opportunity”: What’s the right level—signals, hypotheses, or fully formed cases? How do we avoid both blindness and noise?
- Goal hygiene: Which minimum fields produce consistently “good” goals (clarity, alignment, constraints) without creating admin drag?
- Decision velocity vs. decision quality: How do we instrument the trade-off across OGAO without incentivizing speed that degrades outcomes?
- Authority thresholds: Where, precisely, do we draw lines between AI-decidable, AI-recommendable, and human-mandatory choices: by Position level, risk class, or both?
- Multi-scale flow: How should OGAO behave across levels (individual, team, division, enterprise) so signals aggregate without distortion?
- Inline vs. Outline transmissions: How does the loop adjust when decisions cross organizational boundaries (vendors, customers, regulators)?

- Feedback half-life: How long is AI guidance “fresh” before drift makes it unreliable? What are the renewal triggers?
- Orchestration complexity: Which orchestration patterns (dependency graphs, WIP strategies) demonstrably raise throughput without hurting quality?
- Data integrity & audit: What is the simplest, universal audit trail that captures decision rationale without slowing work?
- Human factors: How do we keep psychological safety high while increasing accountability density inside OGAO?
- Failure modes: What does a “broken loop” look like in telemetry (e.g., goal/action disconnect, outcome without verification), and how should the system respond?
I’ll keep tightening these questions into testable standards and publishing what we learn.
What’s Next
I’m drafting a dedicated paper, “Decision Cycles in Kaamfu: Encoding OGAO in Software,” that will go deep into how decision flow becomes a first-class object inside the system. It will cover schemas for capturing opportunities, goals, actions, and outcomes; event streams that record each transition; orchestration patterns that bind decisions to execution; and the Decision Feedback Model, which defines parameter catalogs and examples for each OGAO point so AI can provide contextual, reliable guidance.
This paper will sit alongside the core RFAO overview and the Work Graph, forming a trilogy: the framework, the structure of work, and the mechanics of decision flow. Together they establish how autonomy isn’t just a theory but an implementable system.
